Performance Max is Google's full-automation campaign type: one campaign, every placement — Search, Display, YouTube, Discover, Gmail, Maps. Marketers fear it for good reason: done carelessly, it cannibalizes brand search and spends into unaccountable inventory. Structured properly, it is often the highest-ROAS campaign type in a Google account. Here is the structure that keeps control.
What PMax decides for you — and what it doesn't
PMax controls placement, bidding, creative assembly, and query matching within its scope. You control: asset groups, audience signals (hints, not targeting), conversion goals, budget, and — critically — what it is allowed to show for. The advertisers who struggle treat it as a black box; the ones who win treat asset groups as their steering wheel.
Asset group architecture
Build asset groups the way you would build themed ad groups: one product or service theme per group with complete assets. A complete asset group (all headlines, descriptions, images, logos, videos) unlocks placement eligibility; incomplete groups get quietly excluded from high-value inventory.
- One theme per asset group — don't mix service lines in one basket.
- Upload vertical video (9:16) explicitly; otherwise Google may auto-generate mediocre videos from your images.
- Audience signals: feed your best customer lists and converters as hints. PMax expands beyond them, but starts smarter.
- Use feed labels in e-commerce to split asset groups by margin tier — protect budget for profitable SKUs.
Protect your search campaigns
PMax will happily consume brand queries and high-intent search traffic if you let it. Two defenses: run brand and core non-brand search campaigns alongside PMax (Google prioritizes exact-keyword search when budgets allow), and review the search terms insights report weekly — it is the only window into what PMax is matching. If branded terms dominate its query mix, your search campaign coverage has gaps.
Conversion goals and value rules
PMax optimizes hard toward whatever goal you give it. Feed it purchases with values, or offline-qualified leads — not form starts. Where lead values differ by segment (a clinic consultation vs. a corporate contract), use conversion value rules to tilt automation toward profitable outcomes.
Measurement and patience
Judge PMax on incrementality, not last-click brilliance. Expect a 2-4 week learning period per significant change, and use experiments (Google's built-in PMax experiments or geo holdouts) before declaring victory. Our Google Ads service structures PMax alongside search deliberately; attribution context in cross-platform attribution.
PMax or standard Shopping for e-commerce?
PMax in most cases, provided your feed is clean and conversion tracking solid. Keep a brand-search campaign running; monitor the cannibalization report.
Why is my PMax spending with no conversions?
Usually one of three: weak audience signals, incomplete asset groups limiting it to cheap Display inventory, or a conversion goal too rare for the algorithm (under ~30 conversions/month).
